When Growth Doesn’t Need a Bigger Kitchen

How Cook Chill Changes Food Production

Growth in food production usually creates the same problems.

More orders mean more cooking.
More cooking means more labour.
More labour means more production days, more equipment, more pressure on the kitchen — and eventually the question becomes:

Do we need a bigger kitchen?

Not necessarily.

For many food businesses, hospitals, aged-care facilities and central kitchens, the bigger opportunity is to change how and when food is produced.

That’s where Cook Chill comes in.

At Vacpack, we look at Cook Chill as a complete production process:

COOK → FILL → CHILL

It can start with a stock pot, a bag and an ice bath.

At the other end of the scale, it can involve 2000L+ cooking kettles, automated pumping and filling, specialised Cook Chill bags and tumble chilling.

The principles remain the same.

And done properly, it can completely change the economics of a kitchen.


Stop Cooking to Order

Traditional production often revolves around today's demand.

Need 100 litres of sauce today? Cook 100 litres today.

Need it again tomorrow? Start again tomorrow.

Cook Chill changes that thinking.

Instead of constantly producing small batches, you can produce larger controlled batches, package them immediately and rapidly chill them for refrigerated storage.

That creates something incredibly valuable:

A food bank.

Not a freezer full of product.

A controlled refrigerated inventory of finished food that can be drawn from as required.

For a central kitchen, hospital, aged-care operator, school lunch provider, sauce producer or food manufacturer, that can fundamentally change the workload.

Instead of asking:

"What do we need to cook today?"

the question becomes:

"What do we need to produce this week?"


What Does the Process Actually Look Like?

At its simplest:

1. Cook

Product is cooked in a controlled vessel.

That could be a:

  • stock pot
  • small commercial kettle
  • 100L kettle
  • 500L kettle
  • 2000L+ production kettle

As volume grows, purpose-built kettles introduce another level of consistency and automation through controlled heating, mixing and repeatable recipes.

2. Fill

The finished hot product is transferred directly into specialised Cook Chill bags.

For smaller producers, filling can be completely manual.

As production grows, the process can move to specialised pumps and filling systems that transfer product directly from the kettle into typically 2–5 litre bags.

Unlike conventional vacuum packing, the Cook Chill process does not require the product to be vacuum packed.

The important things are the correct bag, a reliable seal and a controlled process.

3. Chill

This is where Cook Chill succeeds or fails.

The product needs to move quickly through the temperatures where bacterial growth becomes a risk.

MPI guidance for potentially hazardous cooked food generally requires cooling from 60°C to 21°C within two hours, and from 21°C to 5°C or below within a further four hours.

Depending on scale, this can be achieved using:

  • an ice-water bath
  • a blast chiller
  • a purpose-built water tumble chiller

The larger the volume becomes, the more important controlled and repeatable chilling becomes.


Why Hot Filling Matters

A properly designed Cook Chill process generally involves filling the product while it is still very hot — commonly above 84°C in the systems we work with.

The food moves from the cooking vessel directly into a food-grade Cook Chill Vacbag, which is sealed before being rapidly chilled.

That combination of controlled cooking, hot filling, sealed packaging and rapid cooling is what creates the opportunity for significantly extended refrigerated shelf life.

But the process needs to be designed and validated for the actual product being produced.


The Real Benefit Isn't Just Shelf Life

People often come to us interested in Cook Chill because they want longer shelf life.

That's absolutely part of it.

With the right product, process, packaging, cooling and validation, refrigerated shelf lives of up to around 28 days can be achievable across many Cook Chill applications.

But in our experience, the bigger benefit is what that shelf life allows you to do.

Produce fewer days per week

Rather than repeating the same production every day, larger batches can be produced less frequently.  Think once a month per dish.

That reduces:

  • set-up
  • clean-down
  • cooking labour
  • supervision
  • equipment use
  • repeated handling

The same production team can produce considerably more without simply adding more people.


Consistency Becomes Built Into the Process

Producing the same sauce five times in five different pots across five days introduces five opportunities for variation.

Produce it once in a controlled batch and every bag comes from the same cook.

That creates a level of consistency that is difficult to achieve with traditional cook-to-order production.

Same recipe.

Same cook.

Same fill.

Same finished product.

For organisations serving hundreds or thousands of meals, that consistency has enormous value.


Central Production Becomes Possible

This is where Cook Chill gets particularly interesting.

Once food can be produced safely with a controlled refrigerated shelf life, you don't necessarily need a full production kitchen at every location.

A central kitchen can produce sauces, soups, gravies, curries, stocks and other bulk foods and distribute finished chilled bags to satellite kitchens.

Those kitchens can then regenerate and serve rather than manufacture everything from scratch.

This model can work particularly well across:

  • hospitals
  • aged-care groups
  • large hospitality operations
  • schools and school lunch programmes
  • multi-site restaurants
  • catering operations
  • food manufacturers

Instead of duplicating expensive production equipment and skilled labour across multiple sites, the production capability can be centralised.


Growing Without Simply Adding Overheads

This is one of the biggest conversations we have with customers.

A business grows and assumes the next step is:

More staff. More cooking equipment. More kitchen space. More production days.

Sometimes it is.

But sometimes the existing kitchen simply needs to operate differently.

Moving from daily small-batch production to larger planned Cook Chill production can significantly increase capacity without proportionally increasing daily overheads.

That makes Cook Chill as much a production strategy as it is a food preservation method.


You Don't Need a $500,000 Production Line to Start

This is probably one of the biggest misconceptions around Cook Chill.

People see large kettles, pumps and tumble chillers and assume the process is only for major central kitchens.

It isn't.

A small producer can start with:

Existing cooking equipment → Cook Chill bags → reliable bag sealing → controlled ice-water chilling.

The capital requirement can be surprisingly low.

Then, as production grows, the process can scale.

Maybe the first investment is a kettle.

Then a larger kettle.

Then pumping and filling.

Then automated chilling.

The key is designing the process correctly from the beginning so each step can grow with the business.

The Bag Is Part of the Process Too

This brings us right back to Part 1 of this series.

Not all packaging is the same.

Cook Chill bags need to withstand hot filling, handling, chilling, refrigerated storage and eventual reheating while maintaining seal integrity and protecting the food inside.

We supply high spec specialised Cook Chill bags because the packaging needs to match the process — not simply fit the product.

It's another reason why looking at the cooking equipment and packaging separately doesn't make much sense.

They need to work together.
